  • Quote: A good question gives someone permission
  • Visual: The wisdom was already in the room

I've spent this week on the phone doing three-sixty interviews for coaching clients. Fifteen of them. I sit with the people around a leader and I ask what they see.

It is slow, inefficient work. There's no shortcut. And it's the most valuable thing I do.

One conversation hit me good. I asked a guy about his colleague, and he said the thing he most admired wasn't that his friend had the answers. It was that he asked the right question at the right time.

I've been chewing on that all week.

Most of us got promoted because we knew things. We spoke up, somebody noticed, and we learned that being useful means talking. Then we get a team, and we keep doing the thing that got us here.

But a room full of capable people doesn't need another answer. It needs somebody to open a door.

That takes more than technique. It takes presence, because you have to actually be there and not three steps ahead. It takes humility, because you have to be okay not being the smartest voice. And it takes restraint, which is the hard one, since silence feels like you're not contributing.

Here's what I didn't expect. At the end of one of those calls, the man I was interviewing thanked me. Not for anything I said. He told me he'd never had a reason to say out loud how much he respects his friend, and he was glad he finally did.

I just asked. He did the rest.

That's the part worth keeping. A good question doesn't only get you information. It gives the other person permission to say something they've been carrying around unsaid.

So, here's the one thing. Pick one conversation next week where you'd normally offer the fix, and ask instead. Then stop talking and let it sit longer than is comfortable.

You'll be surprised what's already there.

Thanks for reading!
